Microsoft Copilot or custom AI agents: which does your business need?
Microsoft 365 Copilot is the right choice for personal productivity: drafting, summarising and finding things across Outlook, Teams, Word, Excel and the rest of Microsoft 365. Custom AI agents are the right choice for end-to-end workflows that run inside your own systems of record, such as order entry, claims or reconciliation. Most companies that use Microsoft 365 benefit from both, each doing a different job.

The short version
| Microsoft 365 Copilot | Custom AI agents | |
|---|---|---|
| Helps | One person, inside the app they are using | A process, from first input to the system of record |
| Grounded in | Your Microsoft 365 data: mail, files, chats, calendars | Whatever the workflow needs: ERP, core system, portals, PDFs |
| Typical task | Summarise this thread, draft this reply | Read every incoming order and post it for review |
| Who acts | The user, with Copilot's help | The agent, under written authority, with people on exceptions |
| Setup | Licensing and Microsoft 365 data hygiene | A build: mapping, integration, evals |
| Best for | Everyday knowledge work across the company | High-volume, rule-heavy work specific to your business |
When Copilot is the right choice
If your goal is to give every employee a capable assistant inside the tools they already use, Copilot is the obvious choice for a Microsoft 365 company. It respects the permissions you already set, needs no integration work for Microsoft data, and improves as Microsoft ships updates. Meeting recaps, first drafts, spreadsheet analysis and finding the right file are all well covered.
Copilot Studio also lets teams build simpler agents of their own on Microsoft's platform, and for workflows that live mostly inside Microsoft 365 that can be enough.
When custom agents are the right choice
Copilot makes a person faster at a task. It does not take a stream of work off their desk. When the job is to read hundreds of documents a month, apply your rules, check them against a system outside Microsoft and write the result back, you need an agent built around that process, tested against your past decisions and given a clear line on what it may do alone.
Custom agents also fit when the systems that matter are not Microsoft's: Salesforce, NetSuite, Guidewire, Epic, FileMaker or a carrier portal with no API.
Using both
The two do not compete. Copilot handles the long tail of personal tasks across the company, and custom agents handle the few high-volume processes where most of the time goes. Agents can also post their results into Teams or Outlook, so people see them where they already work.
Native builds the custom side. Native helped Pierpont Holdings put three agents on its existing Microsoft SQL infrastructure, answering questions across 2.7M records in 11 seconds. See Native Agents.

Frequently asked questions
Can Microsoft Copilot automate business workflows?
Copilot helps people with tasks inside Microsoft 365, and Copilot Studio can build simpler agents and flows. End-to-end workflows that span non-Microsoft systems and need custom rules and testing usually need custom agents.
Is Copilot Studio the same as building custom AI agents?
Copilot Studio is a platform for building agents on Microsoft's stack with its connectors. It suits agents that live mostly in Microsoft 365; complex, rule-heavy workflows across other systems often need a fuller build.
Should we roll out Copilot before building custom agents?
They can run in parallel. Copilot is a company-wide productivity rollout; custom agents start with one high-volume workflow and grow department by department.
Do custom AI agents work with Microsoft 365?
Yes. Agents can read from SharePoint and Outlook, post into Teams, and work alongside Copilot, while acting in the other systems the workflow needs.
