How to choose an AI transformation partner: a buyer's checklist
Choose the AI transformation partner whose team will build the systems themselves, can show you agents they have running in production, and leaves the code, data and credentials in your name. Size, brand and slide quality matter less than those three things. The right type of firm depends on whether your hard problem is alignment, a single product, or getting AI working inside the processes you already run.

The short version
| Type of firm | Strongest at | Choose it when |
|---|---|---|
| Strategy or Big 4 firm | Enterprise programs, governance, change across many units | Alignment and regulation are the hard part |
| Software vendor's services arm | Deploying that vendor's product well | You have already chosen the platform |
| AI agency | Fast builds of defined projects | The scope is clear and contained |
| Implementation partner | Mapping processes and putting agents into production | You need AI working across departments now |
| In-house team | Continuity and deep product knowledge | AI is core to what you sell |
The checklist
- Who builds it. Meet the people who will write the code. If they are not in the room, ask when you will meet them.
- Proof in production. Ask to see a system running for a real client today, with its volume and its error handling.
- First 60 days. Get a named workflow and a date for it to be live, not a phase called discovery.
- Ownership. Code, data and credentials should be in your accounts from the start.
- Evals and authority. Ask how each agent is tested before release and what it may do without a person.
- Impact. Agree the baseline and the measure before the build starts.
- Training. Ask who on your side will run and extend the agents, and how they get there.
- Exit. Ask what happens to every system if you end the engagement next quarter.
Red flags in a proposal
- Months of assessment before anything is built.
- A proprietary platform you must license to keep the agents running.
- Case studies with no figures, or figures with no named system behind them.
- Senior people at the pitch and junior people on the work.
- No mention of how the agents connect to your system of record.
When each option is right
A strategy firm earns its fee when a global business needs one AI program across many units and a regulator watching. A vendor's services team is the safest choice once the platform is decided. An agency suits a contained project with a fixed scope. An in-house team wins when AI is the product. An implementation partner is the right call when the processes are yours, the systems are already in place, and the goal is agents doing the work within weeks.
Native is an implementation partner. Native helped USCAPE go from kickoff to an order-entry agent in production in five weeks. See how we work.

Case study · USCAPE
USCAPE moved order entry to a reviewed queue in five weeks.
Native helped USCAPE, a collegiate and destination apparel manufacturer, put an agent on its order inbox. It reads each forwarded order email and has a draft ready for review in about five minutes, at about five cents of model cost per order.
Frequently asked questions
What should I look for in an AI transformation partner?
Engineers who build the systems themselves, agents they can show running in production, a named first workflow with a date, and code, data and credentials kept in your name.
What questions should I ask an AI consulting firm before hiring them?
Who will write the code, what will be live in 60 days, how each agent is tested, who owns everything at the end, and what happens if you stop the engagement early.
How long should an AI transformation take?
A first workflow should reach production within weeks and a whole department within months. A company-wide transformation runs department by department over the following year.
Is a bigger AI consulting firm safer?
A bigger firm is safer for programs where breadth and governance are the risk. For getting agents into production, the seniority of the people building and their production record matter more than firm size.
Should an AI partner use its own platform?
It can, but make sure the agents keep running if you leave. A partner that builds in your accounts and on your systems leaves you with no license to renew.
